Differentiating layer is Custom Built and stays there

The agents that touch the customer and the pharmacist sit at the top of the value chain. 5-market regulatory variance, clinical liability, GDPR national supplements all create real inertia preventing commoditization on engagement timescales (12 months).

Conclusion: build them, build them well. Architect for switchability on supporting components (orchestration, eval, recommendation engines) that will commoditize within 12–24 months. Don't couple business logic to today's orchestration framework as if it were permanent.

Multi-market data unification is held in Custom Built by regulation. It will not commoditize. Foundation-first investment here is not catching up — it is the durable substrate for everything above it on the value chain.

Implication: the Foundations track must be sequenced ahead of cross-market behavioral intelligence (WS3); WS3 cannot move without Foundation-first work landing.

Microsoft-to-Anthropic shift is a strategic platform window — not a tool swap

Moving from Copilot to Claude implies a deliberate platform choice: model capability, EU data sovereignty positioning, infrastructure flexibility. The window between license deployment and operational maturity is exactly when an organizing methodology compounds; once habits set on the new platform, they are expensive to reset.

Why it matters: justifies engaging now rather than after the platform is bedded in. If the transition is treated as a tool swap, we lose the leverage.

Five markets is a structural challenge, not a deployment detail

CZ · SK · PL · RO · IT are not five copies of one market. Online OTC sales rules differ. Telepharmacy frameworks differ. GDPR national supplements differ. Prescription validation flows differ.

Implication: any agent that touches the customer is either Custom Built per market or Custom Built once and inertia-blocked from going further. The methodology must encode this — not paper over it.

Peter's scope sits exactly where the margin engine is

Pharmacy retail margin lives in OTC, cosmetics, private label cross-sell — not Rx (reimbursed at fixed margins by national payers). Customer-facing AI on digital platforms touches the actual margin engine.

Implication: Peter is on the critical path for Group economics. Increases leverage and raises the rigor bar.

Lead with Diagnostic, not full engagement

Even though we believe the full Pioneer Operator engagement is right for Dr Max, we will not ask for that decision now. We will propose a 4–8 week paid Diagnostic that produces independently useful outputs and a recommendation on the larger engagement.

Why: asking for the year-long high-stakes commitment now is the wrong question. The right question is whether 4–8 weeks of bounded work would be useful.

Diagnostic-first framing reduces commitment friction

A 4–8 week / €60–100K paid Diagnostic with independently useful outputs (charter draft, prioritized portfolio, EU AI Act Art.50 classification) is much easier to say yes to than a 12-month / €600K–1.2M full engagement.

If we lead with "ask the small question," we expect higher conversion to a paid first step + better information for both sides before the larger commitment.

Test: Peter accepts a Diagnostic within 2 weeks of the working session.

The in-store pharmacist is the trusted advisor and a unit-economics anchor for Dr Max. AI-augmented product lookup, indication cross-checks, alternative suggestions, customer profile awareness — augmenting the pharmacist improves customer outcome AND throughput.
